• Restructure the Finance planning department implementing "Business Partner" • Revamp of financial reporting: "decision making" insights, e.g., P&L by business unit • Set in place Store profitability: Analysis of underperforming stores and launch of a project to improve profit per sqm • Set in place product profitability to rationalize 15% of the product assortment, impacting net cash flow and reducing supply costs by USD 0.5MM • Approval of USD 3MM to liquidate overstock and revamp turnover ratio ~400 bps

• As interim CFO, I managed to fundraise $100MM MxP Serie C Stocks while reducing high costs of debt (USD 1.5MM F&F > 30% interest rate) and fostering growth >20% through WC improvements. • Negotiated USD 2.5MM debt restructure (ST to LT) and thus improving debt profile by ~950bps. • Generating manufacturing KPI's and cost accounting implementation: shrinkage reduction ~320bps and total MFG cost 95% aligned to budget.

• Created Inventory planning department, the results were a healthier Inventory turnover 1.6 to 2.7 (USD 4MM Inventory), thus boosting merchandise sales, e.g., Hardware & tools department >112%. • Lead project to improve Out of stocks >1,300pbs from ~17% to ~4% in less than 12 months by creating a Demand Planning function.

Additional to standard FP&A (Controlling) activities. Ongoing projects allowed to attain: • Successful migrating the FP&A department from the USA to Mexico. • Implement planning processes: strategic 5Y, monthly board meetings, Commercial & Marketing investment analysis, Real state models, and CAPEX modeling. • Leading a project to reduce 20% Inventory overstock while enhancing gross margin +350 bps finance department building trust to continue Mexico operation.
